Every field force app has a good demo. A live map, a few pins, a neat dashboard. The real test starts later, when your reps use it on cheap phones in poor network, your accounts team needs a clean export and your manager wants a report that actually answers a question. Choosing well takes a little structure.

This guide gives you a step-by-step way to choose field force management software: define your needs, shortlist, test with real work, and score what you see. It also lists the red flags that should make you pause.

Step 1: Define the problem before you look at products

Write down, in one page:

  • Who is in your field team, and how many? Roles, locations, phone types.
  • What are the top three problems? For example fake attendance, missed visits, slow collections, late service.
  • What work do they do daily? Visits, orders, service jobs, deliveries, collections.
  • What must the software prove? That a visit happened, that a job was done, that cash was collected.
  • What does success look like? Two or three numbers, for example visits per day or claim processing time.

If you are not clear about the basics, start with what is field force management software.

Step 2: Separate must-haves from nice-to-haves

AreaQuestions to ask
Attendance and trackingIs time set by the server? Does it detect mock locations? Is there geofencing? Is tracking limited to work hours? See GPS attendance guide.
Offline useWhich features work without network, and how does sync work? See offline guide.
Visits and proofPhoto, signature, OTP, form? Can you make fields mandatory? See proof of visit.
Routes and beatsCan you plan beats? Can the system suggest an order for visits? See route optimisation.
Tasks and SLAsPriorities, deadlines, escalation? See SLA management.
Expenses, collections, leaveAre they in the same product or separate? How do approvals work?
Forms and customisationCan an admin change forms and workflows without a developer? See mobile forms.
Reports and KPIsCan you see live numbers by rep, team and territory? See KPI guide.
Security and privacyRole-based access? Audit logs? Where is data stored? How long is it kept?
IntegrationWhich systems does it connect with, and how? Ask for a specific example with your accounting or ERP tool.
Languages and usabilityHindi, English and regional languages? Big buttons? Works on low-cost Android?
SupportWho helps during setup? What are support hours and channels?
PricingPer user per month? What is included? See pricing guide.

Mark each item as must-have, good-to-have or not needed. Most teams find that five or six must-haves decide the choice.

Step 3: Shortlist two or three vendors

More than three makes comparison hard. Use these sources:

  • Peer recommendations from businesses like yours
  • Vendor websites and published feature lists
  • Comparison pages. Treat vendor-written comparisons as a starting point, and verify claims yourself. Ours are on the compare page.
  • Review sites, read with care, because many reviews are solicited

Check whether the vendor serves your type of business. A product built for US HVAC dispatch may not suit an Indian FMCG beat-based sales team. Read field force vs field service management to see how focus differs.

Step 4: Run a real trial

A demo shows what the product can do. A trial shows whether it works for you. Ask for a free trial or pilot and test it like this:

  1. Use real people on real phones. Include your cheapest and oldest Android device.
  2. Use real data. Import 50 to 100 real customers or outlets.
  3. Test weak network. Switch on airplane mode and complete a visit with photo and form. Reconnect and check what happens.
  4. Try to cheat. Use a mock-location app or change the phone clock. See if the system notices.
  5. Run a full day for 3 to 5 people and compare the system record with what they actually did.
  6. Check battery use by the end of the day.
  7. Pull the reports you need at month-end. Can you get them without exporting and fixing in Excel?
  8. Ask the team what they like and dislike. Adoption decides success.

Step 5: Score what you saw

Use a simple sheet. Give each criterion a weight from 1 to 5, and each vendor a score from 1 to 5. Multiply and add.

CriterionWeightVendor AVendor B
Attendance and anti-spoofing5____
Offline reliability5____
Proof and forms4____
Ease of use for reps5____
Manager reports4____
Integrations3____
Support and onboarding4____
Total cost for your team (annual)5____

Adjust the criteria to your needs. The aim is to replace "I liked the demo" with a record you can defend to your owner or board.

Red flags

  • No free trial or pilot. If they will not let you test, ask why.
  • "Works offline" with no detail. Ask for a written list of what works offline.
  • Vague pricing. If you cannot get a total yearly cost for your team size, be careful.
  • Heavy upfront setup fees with no clear scope.
  • Phone time used for attendance. It can be changed.
  • No data export. You should be able to take your data with you.
  • Lock-in contracts with no exit terms.
  • No local support in your time zone or language.
  • Claims of guaranteed results. No software guarantees productivity gains.

Common buying mistakes

  • Choosing on features the team will never use
  • Letting only IT or only the owner decide, without field managers
  • Skipping the pilot to save a month
  • Forgetting data privacy and employee communication
  • Underestimating rollout effort. See how to implement it in 30 days.
Illustrative example, not a customer case A pharma distributor in Hyderabad shortlists three tools. All three show live maps. In the trial, they give each tool to four medical representatives for two weeks, including one in a district town with weak coverage. Tool A fails to save entries when the network drops. Tool B works offline but needs five taps to log a call. Tool C works offline and logs a call in two taps. Reps vote for C, and managers find C's call report easiest to review. The decision is easy because the test used real work, not slides.
